Edgar H. Schein, a world-renowned expert on organizational
culture, is the Sloan Fellows Professor of Management Emeritus at
the MIT Sloan School of Management. He is the author of numerous
books including Organizational Culture and Leadership and Career

将这种不同文化间的对话视作一种谈话过程需要确定一定的规则。例如,不能中途打断别人,对着象征性的“炉火”说话而不是彼此间相互交谈,限制彼此间的目光接触等。其中,最为重要的是在对话开始时要完成一个“注册”环节。这意味着在对话正式开始前,每个成员都要轮流向大家做一个总体陈述,内容主要是关于自己当前的精神状况、动机或情绪体验等。只有当所有成员都完成这样的自我陈述之后,大家才会较为容易地开始一场自由流畅的谈话。这一自我陈述环节的完成确保每个人都对整个团队做出了初步贡献,同时还激发了参与者的一些反思而不是妄下结论的行为。
新工作方式的学习可以通过改变力场的平衡来实现,可以是增加驱动力,也可以是减少抑制力。现有的文化规范和假设可能是驱动力也可能是抑制力,这取决于文化评估的结果。驱动力包括引发生存焦虑的证伪性信息,而主要的抑制力之一就是我前面所说的“学习焦虑”。
只有当驱动力(生存焦虑)强于抑制力(学习焦虑)时,变革才可能发生。
强有力的文化在创造企业效益方面,是否总是具有优势?我们必须基于企业不同发展阶段的角度来重新审视这一问题。正如在第7章中提到的,在企业的成长阶段,强有力的文化是一种优势,同时建设强有力的文化也是企业需要努力实现的目标。因为强有力的文化有助于员工产生认同感,同时为员工应以何种方式思考提供方向,这使得企业可以减少正式的控制流程。然而,企业的不断成长带来了文化的不断分化和原有工作熟悉性的丧失,正式的控制流程变得越来越有必要。除了涉及企业文化核心元素的亚文化,其他原本构成企业优势的亚文化也逐渐失去其意义。
在企业发展放缓、衰退迫近的情况下,改变企业核心文化理念的方式主要有以下两种:
1.破产/转型:破坏现有文化的核心部分并实行新的管理方式,建立新的适应性更强的行为模式,然后开始新文化的建设进程。
2.合并/收购:通过合并或收购的方式重组企业,以此来破坏原有的组织结构及其文化。
具有变革能力的领导者可以是那些能够在企业内部创造足够差异性以激发员工去改变、并且能够在随后组织和管理好变革进程的人。 这两个环节缺一不可,不过并不要求必须由同一个人完成。
变革领导者应具备的特征
◆值得信赖。不管他们说什么,员工都深信不疑。
◆愿景清晰。他们所描绘的愿景必须清晰明确并具有可行性。
◆详细阐明愿景的能力。他们必须能够以口头陈述和书面表达的方式描述所观察到的现象,及其对企业未来发展的启示。他们也必须能够将未来的愿景落实为期望员工表现的新行为。
◆理解企业不同发展阶段下的文化动力机制。
◆根据企业发展的阶段、规模及商业/技术/文化背景创建实施计划管理项目所需的管理流程。
